- In a study of 1.25 million leads reported by Harvard Business Review, firms that contacted leads within an hour were nearly 7 times as likely to qualify them as firms that waited an hour longer.
- The same research found the average response time among companies that responded was 42 hours.
- Before you cut ad budgets or blame the platform, measure how fast your team replies.
Short answer: How fast you reply to a lead can matter as much as how much the lead cost. Research reported in Harvard Business Review found that firms contacting leads within an hour were nearly seven times as likely to qualify them as firms that waited even one hour longer, and more than 60 times as likely as firms that waited 24 hours or more. If your team replies tomorrow, your real cost per lead is far higher than Ads Manager shows.
This is the first thing I check when a client tells me their ads "don't work". Very often the ads are fine. The follow-up is not.
What the research found
Harvard Business Review's article "The Short Life of Online Sales Leads" (2011) brought together two pieces of research:
- An audit of 2,241 US companies that were each sent a test web lead. Only 37% responded within an hour, 24% took more than 24 hours and 23% never responded at all. Among companies that responded within 30 days, the average response time was 42 hours.
- An analysis of 1.25 million leads at 42 companies, which found the nearly seven-times and 60-times differences above. A qualified lead meant a meaningful conversation with a decision maker.
The study is from the US and from 2011, so I don't treat the exact multiples as a law of nature. But every account I have worked on in the UAE shows the same direction: leads cool down in hours, not days.
Why it hits harder in the UAE
People here expect a reply on WhatsApp, often within minutes, and they usually message several businesses at once. The first one that answers with something useful tends to win the conversation. A lead that waits overnight has probably booked with someone else.
How to measure your speed to lead
- Pull your last 50 leads and note when each arrived and when someone first replied.
- Work out the median reply time, split by working hours, evenings and weekends.
- Compare conversion rates for leads answered within an hour versus later. That gap is your business case.
How to fix it
- Route leads instantly. Send ad leads straight to WhatsApp or to a named person's phone, not to a spreadsheet someone checks later.
- Use a first reply that helps. An automated greeting is fine, but follow it with a real question from a person, such as which course, which date or which branch.
- Cover the evenings. In many UAE categories, enquiries peak in the evening. Schedule your ads for the hours your team can answer, or set up a rota.
- Set a target and track it. "Every lead gets a human reply within 15 minutes during business hours" is a target a team can hit.
- Qualify gently. One or two qualifying questions on the form protect lead quality without killing volume.
How this changes what you think of ad results
If two campaigns cost the same per lead but one sends leads at 2 pm and the other at 2 am, they are not equal. Look at cost per qualified conversation, not just cost per lead. My guide to marketing metrics like ROAS, CAC and LTV shows how to connect these numbers, and my WhatsApp marketing guide covers the setup.
Fixing response time is usually the cheapest growth lever a business has. It costs attention, not budget.
